RACI matrix

What is a RACI matrix ? A RACI matrix aims to define and document project roles and responsibilities. It describes the participation by various roles in completing a task or a deliverable. RACI is an acronym derived from the four key responsibilities most typically used: responsible, accountable, consulted, and informed.

The RACI matrix ensures that everything a project needs done is assigned someone to do it.

Role definition

There is a difference between a role and an identified person : a role is a responsibility descriptor for an associated set of tasks; the role can be related to many people; and one person can perform many roles.

Responsible:
People or stakeholder who do the work. There is at least one role with a participation type of responsible. Several people can be responsible.

Accountable:
There must be only one accountable specified for each task or deliverable. The person or stakeholder who is the “owner” of the work. He must approve when the task, objective or decision is complete. He is the one who delegates the work to those responsible.

Consulted:
People or stakeholders whose opinions are sought, typically subject-matter experts.They are active participants and informed on the way the activities are carried out.

Informed:
Those who are kept up-to-date on progress or decisions, often only on completion of the task or deliverable. They do not take part in the activities but are just informed.

How to write a RACI Matrix

To write a RACI matrix, you should first create a table with one column per person or job type and one line per activity :

You then have to fill out the cells with the responsibilities you want to assign to each person. Never leave a cell empty as it could created doubts : you can simply write “/” or NA inside it.
